That surprises most people, and it's the single most common scheduling mistake in this business: assuming a month's notice is plenty. Custom packaging plus ocean freight is a three-and-a-half to four month runway, and packaging sits at the tail end of the supply chain — so when anything upstream slips, the time gets taken out of your packaging window, not someone else's. Here's how the timeline actually works, and how to build yours backwards so it survives contact with reality.

Why orders slip

Delays rarely come from a factory being lazy. They come from five places, and knowing them tells you where to build in slack.

Material supply. Specialty paper, velvet, magnets — these are purchased in, and a supplier's delay becomes your delay. Process bottlenecks. Foil stamping, embossing, and hand-mounting have limited capacity, and in peak season the queue is long. Sampling back-and-forth. Often the biggest single cause, and the one most under your control — a client who takes three weeks to approve a sample has spent three weeks of their own runway. Rework. If something goes wrong in the bulk run, reprinting costs weeks. Logistics. Ocean freight, customs clearance, and port congestion — largely outside anyone's control.

The peak season trap

Before Christmas and Black Friday, Chinese factories are at capacity and the production schedule is jammed. Many buyers assume ordering a month ahead is enough, discover they can't get a slot, and end up paying for rush production — which costs more and raises the risk of quality problems, because rushing is exactly when mistakes happen.

For peak-season orders, place the order three to four months ahead and start sampling one to two months before that. The factories with the best quality are the ones that fill up first.

The backwards timeline

Start from the date the product has to be on sale and work backwards. For a launch in November:

Which means: start sampling in July, place the order in August, and September is the absolute latest. Not because anyone is being cautious — that's simply what the arithmetic says.

Build in two to three weeks of slack

Beyond the timeline itself, leave two to three weeks of buffer. The reason is structural: packaging is at the end of the supply chain. When product manufacturing runs late, the packaging window is what gets compressed — and with no buffer, your only remaining option is air freight, where the cost increase is severe. Buffer isn't caution; it's what stands between a small upstream delay and a very expensive one.

The whole discipline comes down to one habit: don't ask "when can you deliver?" Ask "when do I have to start?" and count backwards from the day it has to be on the shelf.
